Continuous Improvement Process Engineer
A continuous improvement process engineer looks at how work actually gets done — on a factory line, in a warehouse, in a lab, or in a back-office process — measures where time, material or money is being wasted, and then redesigns the process to remove it. The role is usually based in manufacturing, logistics, food production, pharmaceuticals, utilities or large service operations, and the "customer" is the internal operations team whose process is being changed. Most of the job is spent on the shop floor or with the people doing the work, not at a desk designing things from scratch.
Approximate graduate salary
Typically around GBP 28,000-35,000 to start, though this varies widely by employer, sector and location — large manufacturers, pharma and structured graduate schemes tend to sit at the upper end, smaller regional manufacturers lower, and shift or standby allowances can add to the headline figure.
What you'd actually do
- Standing at a production line, packing area or process step with a stopwatch, a tally sheet or a data extract, timing the steps and recording where the work stalls, waits or gets redone
- Pulling numbers out of the site's systems — output per shift, downtime reasons, scrap and rework rates, order cycle times — and turning them into a chart that shows where the biggest losses actually are, rather than where people assume they are
- Running or helping run a structured problem-solving session with operators, team leaders and maintenance staff: agreeing the problem, digging into root causes (often with tools like the '5 whys' — repeatedly asking why until you reach the underlying cause — or a cause-and-effect diagram), and agreeing actions
- Trialling a change on one line or one shift, watching whether it actually holds up in practice, and adjusting it — a large share of proposed improvements quietly stop being used once you walk away, so following up matters
- Writing or updating the standard operating procedure and visual instructions so the new way of working is documented, then training the shift teams on it
- Tracking a portfolio of improvement projects and reporting savings or performance gains to an operations manager or site leadership, usually at a weekly or monthly review
- Supporting audits, changeovers or new product introductions, where the process has to be redesigned or validated before it can run
How graduates get in
- Manufacturing, engineering or operations graduate schemes at large manufacturers, food and drink producers, pharmaceutical firms, logistics operators and utilities. These usually rotate you through production, quality, planning and continuous improvement, and are the most common structured entry route.
- Direct entry as a graduate process engineer, CI engineer, industrial engineer or 'CI analyst' at a single site. Very common in mid-sized manufacturers and third-party logistics firms, which often recruit ad hoc rather than through a scheme.
- Starting in a production, quality or planning role and moving sideways into CI after a year or two. This is a well-trodden route — many CI engineers are people who knew the process first and learned the improvement tools second.
- A year in industry or summer placement on a manufacturing site during your degree. This carries a lot of weight for these roles because it proves you can work with shift teams, and placement students are frequently offered graduate roles at the same site.
- Management consultancy or operational consultancy focused on operations improvement, then moving in-house. Less common as a first step, and the work is more advisory and less hands-on than a site-based role.
- Degree apprenticeships in manufacturing engineering or process engineering, which some employers now use instead of graduate hiring. Worth knowing about even if you are already graduating, because it shapes who you'll be working alongside.
What employers ask for
- A degree in engineering (mechanical, manufacturing, chemical, industrial, production) is the most common background. Chemical engineering is often expected specifically for process industries like pharma, chemicals and food. Maths, physics, operational research, supply chain and business/management degrees are also accepted by many employers, particularly for CI roles in logistics and services.
- The subject matters more in some sectors than others. In regulated process industries a relevant engineering degree is often a hard requirement; in warehousing, distribution and service operations, employers care more about analytical ability and are noticeably more flexible about the discipline.
- A 2:1 is the typical bar on graduate schemes, sometimes with A-level or UCAS requirements attached. Smaller manufacturers hiring directly are frequently more relaxed and will take a 2:2 with a placement year or relevant experience.
- Lean and Six Sigma training — these are the two dominant improvement methodologies (lean focuses on removing waste and delay; Six Sigma on reducing variation using statistics). Employers rarely require a belt qualification at graduate level and usually train you, but a Green Belt already in hand is a genuine differentiator. Yellow and Green Belt courses are widely available and some are cheap or free.
- Practical exposure to an operational environment — a placement, factory work, a warehouse job, an Army or engineering background. This counts for a lot because the role depends on being credible with people who have done the job for twenty years.
- Some employers, especially in chemicals, pharma and utilities, will expect you to be working towards chartered engineer status (CEng) via IMechE, IChemE or IET. This is normal in heavy process industries and rare in logistics or service-sector CI.
Skills that matter
Data handling in Excel, and increasingly SQL or Power BI
Almost every improvement starts with pulling messy operational data out of a production or warehouse system and working out what it is really telling you before anyone will fund a change.
Basic applied statistics — variation, distributions, control charts, sample sizes
Distinguishing a real process improvement from normal day-to-day noise is the core technical judgement of the job, and getting it wrong means claiming savings that never existed.
Process mapping and observation
You need to be able to watch a process for an hour and see the waiting, walking, double-handling and rework that the people doing it stopped noticing years ago.
Persuading people who did not ask for your help
You typically have no authority over the shift teams or team leaders whose work you are changing, so improvements only stick if the operators believe in them and were involved in designing them.
Running a structured problem-solving session
Much of the role is facilitating a room of engineers, operators and managers to a root cause and an agreed action list rather than solving the problem alone at your desk.
Writing clearly and concisely
Standard operating procedures, one-page problem-solving summaries (often on an A3 sheet) and short business cases are the main outputs, and they have to be readable by both a site director and a night-shift operator.
Where it leads
Graduate or junior CI engineer, typically for the first couple of years — working on defined projects on one line, area or process, with a more senior engineer setting the scope.
CI engineer or senior process engineer owning your own portfolio of improvement projects across a site, and often taking a Six Sigma Green Belt or Black Belt along the way. Timelines here vary widely by employer and by how fast the site is growing.
A fork in the road: either CI manager / operational excellence manager (leading a small CI team, setting the site improvement plan) or a move into line management in operations as a shift manager or production manager. Many employers actively use CI as a feeder into operations leadership because it teaches you the whole process.
Site-level or multi-site roles — head of operational excellence, plant manager, or a group CI role sitting above several sites and standardising how they work. This is where the job stops being technical and becomes largely about change management.
Common sidesteps rather than promotions: moving into supply chain, quality, project engineering, or out into operations consultancy. CI experience travels well between sectors, so people move from food to pharma to logistics more easily than in most engineering disciplines.
What people get wrong
“It is a desk-based analytical job about spreadsheets and process diagrams.”
The best part of the week is usually spent on the floor in PPE, in a noisy factory or a cold warehouse, often across early and late shifts. If you never leave your desk you end up designing changes that do not survive contact with reality.
“The hard part is working out what the better process is.”
The technical answer is often fairly obvious within a week. The hard part is getting experienced operators, engineers and managers to actually adopt it and keep using it after you move on to the next project — this is why the role is as much about people as engineering.

It sometimes carries that reputation on site, and you will meet suspicion because of it, but most CI work in practice is about removing downtime, defects, waiting and unnecessary walking so the same team gets more done with less frustration. You do need to be honest about this tension rather than pretend it does not exist.
“You need to already know lean and Six Sigma before applying.”
Employers running CI functions generally train graduates in their own methodology and fund belt qualifications. Having a placement year in a real operational environment usually counts for more at application stage than a certificate.
Where this varies
The job differs a lot by sector. In pharmaceuticals, chemicals and other regulated process industries it is heavily technical and documentation-driven, changes require formal validation, and chartership matters. In food and drink, fast-moving consumer goods and automotive, it is fast-paced shop-floor work built around lean tools and daily performance meetings. In logistics, warehousing and large service operations (banks, insurers, NHS trusts, utilities' back offices), the title may be 'CI analyst' or 'business improvement analyst', the work is more data and workflow than machinery, and non-engineering degrees are much more readily accepted. Site culture matters too: at some employers CI is a well-resourced function reporting to site leadership with real budget, at others it is one person expected to fix everything with no authority — worth probing at interview by asking who owns the improvement plan and how projects get funded. Shift patterns also vary; many roles are days-only but expect some early starts or night visits to see all shifts working.
